In Part 1 of this series about AI in Private Equity, I made the case for why operational alpha through AI has become a non-negotiable lever for PE firms facing multiple compression. In Part 2, I mapped the use cases that realistically deliver within your hold period. Now, in Part 3, I want to tackle the part where most initiatives actually break down: execution.

Here’s the uncomfortable truth about AI in private equity: failed AI deployments are rarely a technology problem. The tools work. What doesn’t work is everything around the tools: the governance, the change management, the accountability structures, and the failure to measure what actually matters. For private equity, the objective isn’t to transform portfolio assets into AI research labs. It’s to deploy proven technologies that accelerate EBITDA growth and multiple expansion within the hold period. That requires discipline, not ambition.

This article outlines the execution framework that separates successful AI deployments from expensive science projects.

The 80/20 Rule of Implementation

Here’s a pattern that shows up consistently across successful deployments: AI success is roughly 20% technology and 80% adoption.

Organizations invest significant capital in enterprise-grade AI platforms that ultimately sit dormant. Not because the technology failed, but because the implementation strategy over-indexed on technical capabilities and under-indexed on the operational work required to actually integrate these tools into daily workflows.

The technology stack is the enabler. The value is generated when your people actually use it to make better decisions and automate low-value tasks. That means before you finalize any technology investment, you need a change management strategy in place. If you can’t answer “who owns adoption and how will we measure it,” you’re not ready to deploy.

Governance That Actually Works: The AI Product Owner

One of the most common failure modes in AI in private equity is relegating initiatives to a CTO side project or isolating them within a skunkworks team operating outside the core business. Both approaches lack the operational integration required for scalable impact.

The governance structure that works is simpler than most people expect: appoint an internal AI Product Owner.

Role Definition: This person owns the business case end-to-end. They drive adoption across functional units and are directly accountable for reporting results to leadership, the board, and operating partners. They are not a technology manager. They are a business owner who happens to be running an AI initiative.

Cross-Functional Authority: The Product Owner needs a mandate that cuts across silos. That means coordinating with sales on CRM integration, with finance on back-office automation, and with engineering on product velocity. Without that authority, initiatives stall at departmental boundaries.

Single Point of Accountability: Centralizing ownership creates a single point of failure and success. It prevents the diffuse responsibility that lets AI initiatives drift without anyone being truly on the hook. If you can’t name the person who will stand in front of the board and answer for results, you don’t have governance. You have a committee.

What does this person look like in practice? Usually an operationally-minded leader: a former consultant, a COO type, or a senior product leader who understands the business deeply enough to prioritize use cases and navigate internal politics. Technical fluency helps, but business judgment is the prerequisite.

Defining Metrics: Build KPIs That Connect to ROI

If you can’t measure the impact of an AI initiative, you can’t manage it within a PE timeline. One of the most important disciplines in AI in private equity is evolving management reporting to include specific KPIs that track deployment efficacy, tied to financial outcomes rather than activity metrics.

Organize them into two categories:

Leading Indicators (Adoption and Data Health)

  • Adoption Rates: What percentage of the target workforce is actively using the tool? A sales team where 40% of reps are using the lead scoring model is a governance problem, not a technology problem.
  • Data Quality Scores: Measurable improvements in the completeness and cleanliness of the data feeding your models.
  • Usage Frequency: Volume of queries or tasks processed through the AI system over time.

Lagging Indicators (Financial Impact)

  • Cost Savings: Direct reductions in OpEx or COGS attributable to AI deployment.
  • Revenue Uplift: Attributable revenue growth from AI-optimized pricing or improved conversion rates, consistent with the 5 to 10% revenue uplifts I outlined in Part 2.
  • EBITDA Impact: The net effect on the bottom line, typically targeting 200 to 500+ basis points of margin expansion within the hold period.

The leading indicators tell you whether adoption is on track. The lagging indicators tell you whether the investment is working. You need both.

The Deployment Strategy: Stage for Quick Wins, Then Scale

Trying to roll out AI across the entire enterprise at once is a reliable way to create resource fatigue and implementation bottlenecks. The firms executing AI in private equity most effectively use a staged approach that builds organizational momentum and validates the investment thesis before committing to broader deployment.

Stage 1: High-Visibility, Low-Complexity (Months 1 to 6)

Start with use cases that offer rapid time-to-value and minimal technical friction. The goal here is early wins that generate internal credibility.

  • Sales Enablement: Lead scoring, email personalization, CRM enrichment.
  • Customer Service: Agentic AI for Tier 1 support ticket resolution, the kind that cuts cost-per-ticket by more than half, as I covered in Part 2 of this blog series.

These initiatives typically show measurable results within 3 to 6 months. That’s fast enough to include in LP reporting and to justify the next phase of investment.

Stage 2: Scaling and Funding (Months 6 to 18)

Use the savings or revenue lift from Stage 1 to fund broader, more complex rollouts. At this point, you have proof, internal champions, and a clearer picture of where the model performs.

  • Revenue Management: Dynamic pricing models and margin optimization.
  • Supply Chain: Predictive analytics for inventory and procurement.

This stage is where the real margin expansion happens: the 200 to 500 basis point improvements that move the needle on exit valuation. For a fund in Year 2 of a 5-year hold, Stage 1 should already be generating reportable results by LP meeting season, with Stage 2 fully underway heading into Year 3.

How Operating Partners Should Frame AI Progress at the Board Level

This is a practical pain point that doesn’t get enough attention. When it’s time to present AI progress at a board meeting, resist the temptation to lead with activity metrics: tools deployed, integrations completed, models trained. Boards and investment committees want to see financial impact and trajectory.

A useful framing: present one or two leading indicators to show adoption is tracking, then anchor the narrative on a lagging indicator with a forward projection. “We’ve hit 78% adoption on the lead scoring model. Conversion rates are up 12% quarter-over-quarter. At current trajectory, this initiative adds approximately X basis points to EBITDA by year-end.” That’s a PE conversation. Tool adoption numbers are not.

Aligning AI in Private Equity with the Hold Period: Red Flags and Green Flags

Every proposed AI initiative should be pressure-tested against your remaining hold period. Some initiatives that look compelling in a vacuum are actually creating value for the next owner, not for the current fund.

Watch for these red flags:

  • Extended POC timelines: Any proof of concept that takes more than 6 months to validate is a warning sign. That timeline leaves too little runway for scaling and impact within a typical hold period.
  • Heavy R&D requirements: Initiatives that require building proprietary foundation models from scratch rather than fine-tuning existing commercial ones. You’re not in the model-building business.
  • Unclear attribution: Projects where financial impact can’t be isolated from general market trends. If you can’t draw a direct line from the initiative to the EBITDA outcome, you can’t underwrite it.

For balance, a green flag initiative looks like the opposite: a use case with an existing commercial solution, clean enough data to start immediately, a named internal owner, and a measurable outcome visible within 12 months.

Conclusion

Over three installments, I’ve walked through the investment thesis, the use case map, and now the deployment roadmap. The through-line has been the same throughout: the challenge of AI in private equity is not a technology problem. It’s an execution problem.

The firms generating real operational alpha from AI aren’t doing anything exotic. They’re applying the same discipline they’d bring to any other value creation lever: clear ownership, rigorous measurement, staged rollout, and relentless focus on outcomes that matter before exit.

By establishing governance through AI Product Owners, defining KPIs that connect to financial outcomes, and staging deployment to build momentum before committing capital to broader rollouts, you can systematically unlock value that shows up at the exit.

Underwrite with pragmatism. Execute with discipline. Measure with precision. That’s the playbook.
