The challenge of modernizing regulated medical device software

Data Innovations, a subsidiary of Roper Technologies, is a global healthcare software company that provides laboratory information systems, data analytics, and vendor-neutral middleware for clinical labs. Founded in 1989, its solutions are used by over 6,000 hospitals and laboratories across 85 countries. Its platforms have anchored clinical lab operations for decades, trusted for the reliability, accuracy, and control they bring to testing environments.

Data Innovations leadership decided to modernize a key platform from a legacy on-premise solution into a cloud-native version that could also support local deployments to retain its competitive positioning in the marketplace. The move promised a dual benefit: a modern technical platform that was easier to deploy and maintain, plus the opportunity to shift to a SaaS-based licensing model.

Leadership set an aggressive 18-month modernization schedule to be completed by the end of 2026. This was not a simple lift and shift for DI’s technology team but a major rewrite on a new technology platform. Because the platform was designated as Class II medical device software platform subject to compliance standards, the modernization effort carried added complexity as every stage of engineering has to preserve a complete, auditable documentation trail.

Data Innovations determined it needed an expert partner to reach its goals. This is the story of how the company approached the effort and partnered with Gorilla Logic to succeed.

The Challenge

Evolving a long-established engineering organization, on an ambitious timeline, without breaking the documentation trail regulators require for medical device software, was a significant challenge. Work in this space must satisfy a demanding set of standards, including ISO 13485, IEC 62304, FDA guidance, and EU IVDR, along with ISO 14971 for risk management. Every change needs to be tracked and provable to auditors.

Data Innovations also planned to bring new technology and new engineering practices into the organization, which meant augmenting its teams with additional experienced skills. Leadership saw an opportunity to evolve the engineering organization from a waterfall model toward Agile methodology.  Coupled with the introduction of and adoption of Claude Code as its AI platform, Data Innovations was in a unique position where finding a partner who had robust experience in both digital transformation and Claude code AI-fluency, was critical.

Data Innovations also wanted to explore the use of Claude Code across its development processes, with one firm requirement: a person always had to review and approve work before any code merge. Like many organizations early in their AI journey, the company needed a clear roadmap for how AI would fit into and improve its engineering practices without compromising compliance.

The solution: Claude embedded across engineering, with disciplined Agile delivery

Data Innovations partnered with Gorilla Logic to strengthen its engineering practices, introduce new Agile ways of working, and put Claude Code directly to work across the engineering lifecycle.

Because Data Innovations required human review before any code merge, Claude code raised velocity while engineers retained full authorship and accountability, which is essential in a regulated environment where every change must be traceable and provable to auditors.

“Gorilla Logic was entrenched in the process with us from the beginning, helping us think through how to do this in a more disciplined way. They really helped us see some of the blind spots we had, things we were missing, and lessons they had learned.”

— Chief Executive Officer, Data Innovations

Three moves defined the approach:

Embedded senior engineers with modernization expertise

Gorilla Logic placed experienced Claude Code engineers alongside the company’s existing teams, bringing best practices and disciplined Agile delivery with AI tools into day-to-day work rather than handing over a playbook from the outside.

Claude Code inside the development workflow

Claude Code accelerated code generation, refactoring, and review directly in the codebase, with every change still requiring human sign-off before merge to preserve the regulatory audit trail.

Claude Cowork across the broader delivery effort

Beyond the code, Claude Cowork helped the combined team move faster on documentation, planning, and the day-to-day coordination work that a regulated modernization program generates.

The Results

Faster delivery with compliance intact.
Bringing Claude into the engineering process, alongside improved ways of working, increased delivery velocity well beyond Data Innovations’ initial planning assumptions.

Quantitive Outcomes:

  • ~20% Cycle Time Reduction — Feature implementation dropped from 10 days to ~8 days, with reallocated time going toward documentation and compliance procedures.
  • ~75% Faster Design Prep — Design task creation went from 40+ minutes to 10–20 minutes, improving engineering clarity before execution began.
  • ~50% Faster Bug Resolution — Turnaround time fell from 4–8 hours to ~2 hours, with repository-aware context sharpening debugging precision.
  • ~60% Unit Test Time Saved — Test generation dropped from 1–2 hours to 30–40 minutes, while consistently maintaining 80% code coverage across all test suites.
  • ~40% Faster PR Reviews — Review cycles shortened from 60 minutes to ~35 minutes, with repository-aware analysis improving review quality and consistency.
  • ~50% Faster Engineer Onboarding — Knowledge sharing and initial setup time dropped from a month to two weeks or less.
The takeaway for engineering leaders

Modernizing engineering in a regulated industry has long been slow and high-risk work. With Claude applied directly to engineering under senior human control, backed by the right delivery framework and modernization expertise, organizations can move faster, raise quality, and maintain regulatory compliance at the same time.
